AI CTO A sounding board for founders and CTOs
An AI CTO is AI that does part of a CTO's thinking work on your own documents. It reads proposals, estimates, roadmaps and contracts, and answers your technical questions in plain language, naming the source file. For a founder without a technical co-founder, it is the sounding board before a decision. For a sitting CTO, it is a second reader. It prepares the decision; you make it.

Without a CTO, it often looks like this:
- You sign an agency proposal because you have nothing to push back with.
- The cloud bill is up again, and nobody explains why.
- You do not know which licences you pay for.
- And your team already uses AI, with no rules in place.
An AI CTO reads those documents with you, so you know what you are signing.

What is an AI CTO?
An AI CTO is AI that takes on part of a CTO's thinking work: it reads your own technical documents and answers questions about them. The term is also used for three other things.

- Your own assistant reads proposals, contracts, roadmaps and notes and answers in plain language. It prepares a technical decision; you make it. Sometimes called a virtual CTO or a CTO second opinion.
- Who it is for
- A founder or director without a CTO, and a CTO who wants a second reader
- What it is
- A human technology leader who brings AI into a company. The University of Waterloo uses it for an executive programme, the Chief Technology and AI Officer (AI-CTO) program, and job ads use the title.
- Who it is for
- CTOs, and companies hiring one
- What it is
- A person with AI experience you hire for part of the week or month, usually to run an AI project.
- Who it is for
- Companies with their own AI or software project
- What it is
- CTO.ai is a DevOps product, and cto.new is a product for building a business with AI. Other products call software that works on your codebase by itself an AI CTO. None of these has anything to do with AI Board.

For the CTO
Are you the CTO?
If you are the CTO, you probably lead AI in your company, and you can use it for your own work too. An AI CTO is then a second reader of your own files; the judgement stays yours. Start with the four questions that decide your week.

Your AI CTO answers those from files already on your laptop: a sprint export, a cost report, a pentest PDF, a roadmap. It names the source document in every answer, so you can check it before a meeting.

An AI CTO answers the technical questions that stall because nobody in the company can weigh them. It draws on files you already have and names the source document, so you can check it.

Before the meeting
What should you ask your agency or IT partner?
Ask four things before you sign: about unused licences, the cloud bill, contracts that end soon and your biggest risk. An AI CTO prepares those questions from your own invoices, contracts and reports.
Checklist for your next meeting
- Unused licences. “Which licences do we pay for, and who actually uses them?” Ask for a list per person. Your AI CTO sets it against the invoices and names the differences.
- The cloud bill. “Why is the bill higher than last year, and which items drive that?” Your AI CTO lines up a year of invoices. If an invoice is too coarse to answer that, it says so.
- Contracts. “Which contracts end in the next six months, and what is the notice period?” That way you do not renew for a year by accident.
- The risk in one sentence. “What is our biggest IT risk, and what are we doing about it?” Ask about backups, the last restore test and systems without updates. The judgement on your security stays with your IT partner.
On the cloud bill: Flexera’s 2026 State of the Cloud (18 March 2026) puts estimated wasted cloud spend at 29%. That is the first rise in five years, and Flexera attributes it to AI workloads.
How to use it before the meeting
- Collect the documents. Add the new proposal or invoice, the last progress report and your roadmap to the folders your assistant reads.
- Ask what changed. What is different since the previous proposal, and why did the estimate move?
- Ask for the hard questions. Which three questions will the agency find hardest to answer?
- Walk in prepared. Take those questions and the documents behind them into the meeting.
Negotiating and judging people stay with you, but you go into the meeting having read the details.

AI in your team
Which AI may your team use?
Your team may use the AI you set down in a short policy: which tools, which data may go in, and who decides. Without a CTO, that question lands on your desk, often after people have already started.
MIT’s NANDA initiative found in August 2025 that at over 90% of companies, employees regularly use personal AI tools for work. Only about 40% of companies have an official AI subscription.
Start with the AI policy example, a two-page policy you can adapt. Then compare the tools side by side in ChatGPT, Claude or a local model.
An AI CTO checks the vendor terms you saved against your own list of what may go to a cloud model. It supports your plan; the decision stays yours.

A CTO sounding board is a person or tool you use to think a technical decision through before you make it. A fractional CTO and a CTO coach are people; an AI CTO prepares the facts for both.

A technical co-founder or a full-time CTO is the fourth option, when technology is the product, and a peer group of other CTOs the fifth. An AI CTO works next to each of them.
Limits
Where does an AI CTO stop?
An AI CTO stops at the decision. It helps you understand a technology choice; making it and doing the work stay with you, your agency or your CTO.
It works from your documents
It stays out of your codebase and production systems, and it is not set up to write production code.
You still hire people
When technology becomes the core of your company, you need a CTO or lead engineer.
Accountability stays with you, your agency or your CTO
It cannot sign off an architecture or answer for an outage.
It only knows what was written down
A decision that lives only in someone’s head is not in the answer.
You do the sending
It prepares drafts, such as an email to your agency. You read them and send them.
Getting started
How do you start with an AI CTO?
Start with a 30-minute demo. I do every setup day myself, on site in the Netherlands with travel included; remote is possible on request.

- You choose. Business owners book the setup day for business owners: a fixed price, one day on site. Management teams start with two managers; that price is something we discuss in a call.
- The setup day. Your laptop is with me from 09:00 to 17:00. You take part for about two hours, spread across the day.
- The week after. Within five working days I finish, remotely, the connections that need permission from third parties.
Your company brain lives on your laptop. You choose if a question goes to a cloud model or stays fully local.
In the Claude edition, your question and the retrieved context go to Anthropic. In the local edition that processing stays on your machine too, with weaker models as the price.
